This SAP implementation project at Cargill required introducing and applying the Kanban method in a traditionally PMBOK-driven environment. I started by analyzing project challenges, mapping workflows using systemic teamwork tools and interactive keynotes (STATIK), and facilitating Lean Inception sessions to define the MVP. To ensure alignment, I conducted immersive workshops, including hands-on Kanban simulations, helping stakeholders and technical teams understand Agile principles and collaborate more effectively.

During execution, I established cadences for planning and retrospectives, implemented real-time workflow monitoring, and integrated Azure DevOps with Microsoft Power BI to track key metrics. These improvements enhanced transparency, addressed bottlenecks, and increased delivery predictability.

After the SAP project's success, I was invited to support the project portfolio management and analytics teams, further expanding the impact of Agile practices. The success of this implementation led to my transition into the role of Kanban coach and recognition within Cargill and external Agile communities.

This project involved conducting discovery phases for a new MVP project for gift cards. I managed more than 50 people with different profiles, from developers to project managers, working with strategic clients to understand the needs of profiles and the skills required to conduct activities within the areas. In addition to assessing these people and working closely with clients, I defined development plans.

I managed more than 20 people in consulting services for the implementation of scalable agility frameworks. I also managed squad services and conducted training for C-level and business area professionals. These projects involved managing a 50 million pipeline with a 15% win rate, generating a financial return of five million in services in one year, and leading a facilitation workshop to define objectives using OKRs and 2023 roadmaps with business areas and the C-level suite.
