Kanban Method Implementation in a Waterfall Project

Implemented the Kanban method in a Waterfall project at Cargill, transforming agility and delivery.

This SAP implementation project at Cargill required introducing and applying the Kanban method in a traditionally PMBOK-driven environment. I started by analyzing project challenges, mapping workflows using systemic teamwork tools and interactive keynotes (STATIK), and facilitating Lean Inception sessions to define the MVP. To ensure alignment, I conducted immersive workshops, including hands-on Kanban simulations, helping stakeholders and technical teams understand Agile principles and collaborate more effectively.

During execution, I established cadences for planning and retrospectives, implemented real-time workflow monitoring, and integrated Azure DevOps with Microsoft Power BI to track key metrics. These improvements enhanced transparency, addressed bottlenecks, and increased delivery predictability.

After the SAP project's success, I was invited to support the project portfolio management and analytics teams, further expanding the impact of Agile practices. The success of this implementation led to my transition into the role of Kanban coach and recognition within Cargill and external Agile communities.
