Implementation of a Customer Data Platform

Implemented a modern software-as-a-service (SaaS) data platform for a client with data integration to front, mid, back-office systems leading up to a central dashboard reporting system.

The project's scope included building a modern cloud-based data platform that allows data flow into and out of the platform resulting in a central repository from which dashboard reports can be generated automatically and/or on-demand.

It was a huge project that involved teams from three continents and integrating ten different systems. My role included leading the project discovery with all key stakeholders, developing the program timelines, understanding data integration touchpoints with our customer data platform, facilitating a sandbox system delivery for data validation, working with vendors on removing obstacles, coaching the client project team, arranging training and delivering the platform.

The project was successfully completed in 12 months.

Build and Launch of a B2B Application MVP for a Toptal Enterprise Client

Led the efforts to build and launch a B2B web application for booking speakers online for a live drop-in or Q&A discussion in a 6-week timeframe.

The scope of the project included building an online platform that allows a host to create a booking request for a live speaker and an ability for an agent to submit and manage booking proposals through online messaging with the host.

The challenge was to deliver the MVP in a 6-week timeframe with ever-changing requirements, no scrum processes in place, and a remote team of developers. My role included setting up the Agile framework and sprint cadence in motion, running sprint ceremonies, working with product/design/developers to help them prepare user stories, tasks, estimations, and building out schedules, as well as monitoring and controlling the project to deliver it timely.

The project was successfully completed in six weeks.

Implementation of a SaaS Application

Implemented concurrent software-as-a-service (SaaS) projects ranging from a few thousands to a few millions of dollars.

The scope of the project was considerable. It included reviewing client contracts, preparing project plans, handling kickoff and discovery, as well as reviewing client workflows. We were also responsible for training clients on new workflows using our application and app configuration, including enabling third-party vendor integration, go-live, and arranging post-go-live support.

I successfully oversaw the concurrent implementations and managed the project/product risks, deliverables, and weekly status calls with stakeholders. I was also accountable for executions carried out by my PMO team members. These were complex technical implementations ranging from eight weeks to six months, depending on the client technology stack, and therefore, risk management played a massive role during these implementations.

Implementation of a Customer Data Platform (CDP) for Multiple Digital Properties

Managed the efforts to build a proof of concept and implementation of the CDP across multiple digital properties to deliver better segmentation and marketing analytics in three months.

The project's scope included working with and evaluating multiple vendors to build a modern CDP architecture comprising of Snowflake, Segment, Fivetran, AutoPilot, and Datadog, to name a few.

My role included managing vendor relations and getting them reviewed and approved by cybersecurity and legal teams. I introduced 2-week sprint cadences with the tech team to help them build out a POC. I then implemented CDP for multiple digital platforms, which delivered a single customer view and better segmentation and marketing analytics for the partners. My role included project management aspects of scope, plan, schedule, risk management, track, team management, and report.

The project was successfully completed in three months.

Launch of a Company and MVP of a SaaS Application in North America

Launched the company with the head of North America in 2017 and released the minimum viable product (MVP) of their Software-as-a-Service (SaaS) application in 2018.

The scope of the project was to launch and establish the company and its SaaS app in North America (NA). It required defining and delivering the MVP for the NA market and promoting the product as a post-booking management system, which was a challenge since such a concept hadn't existed in this market.

I joined the company as the second employee of the US branch soon after the appointment of the head of NA. I worked with the head of NA and senior leadership team to define a company strategy, business goals, and an action plan.

I led the office infrastructure setup by identifying IT requirements, engaging with vendors to ensure the office meets IT requirements, obtaining hardware/software quotes, purchasing items, and completing configuration with the help of the company's remote IT team.

To define MVP for the NA market, I performed a competitor analysis to discover any gaps in the product, performed a cost-benefit analysis, and then worked with the product team to deliver MVP in 2018.

As part of promoting the app, I led the efforts to prepare demo scripts, review sales presentations from a technical perspective, client workflow reviews, and the presentation of a technical demo of the SaaS app virtually as well as onsite.

Build and Optimization of a Project Management Office (PMO)

Built a PMO team consisting of onsite, virtual, and offshore team members and optimized the framework, resulting in 25% productivity improvement.

The scope of the project included the development of the PMO strategy, framework, processes, and training plans using which project team members were to be hired and trained.

I collaborated at the senior leadership level to initiate and execute PMO vision, goals, strategy. At a micro level, I developed and optimized the PMO framework, processes, and training plans and also procured project tools.

I wrote up the advertisements along with interviewing and hiring PMO team members and training them on the use of tools, processes, and the product. The whole team was in place over a period of one year resulting in the PMO's ability to deliver concurrent implementations.

Agile Transformation of the Team and Development Approach

Achieved an Agile transformation of the team and development approach resulting in two cross-functional and self-aligning teams that delivered an incremental product in a 2-week sprint.

The scope of the project was to foster agility in the team and move from Waterfall to Agile software development using the Scrum framework.

Acting as a Scrum Master, I coached the product team, developers, business analysts, and QA team on the Agile methodology and Scrum development framework. I provided servant-leadership, guidance, and support to the team on their journey to Agile adoption. I also promoted the values of transparency, inspection, and adaption and helped with restructuring development teams to make them cross-functional and self-aligning.

QA Management of Merged Applications

Advanced a large-scale portfolio of QA projects to completion, all on-time and within budget.

The scope of the project was to manage the quality assurance of United Airlines and Continental Airlines applications and make it available to pilots and flight attendants as per the joint collective bargaining agreement.

My project team consisted of cross-functional teams made up of QA, developers, and project managers (located onsite and remote). The challenge lay within the successful management resources availability, cost, schedule, and delivery.

I achieved the desired project outcomes by facilitating effective and efficient communication at all levels, using multiple channels even over-communicating at times.
