Project History
CORE | Custom Scaled Agile Framework (AI-powered)
Designed and implemented CORE, a scalable Agile framework inspired by SAFe, Nexus, and Lean, improving delivery and collaboration across seven teams.
I designed and implemented CORE, a custom Agile scaling framework built to address delivery challenges in a fast-growing health and fitness company. CORE was inspired by principles from SAFe, Nexus, and Lean and adapted to the organization’s specific culture, structure, and maturity.
The initiative started with two immature Scrum teams and scaled to seven cross-functional, distributed teams. CORE introduced a lightweight governance model, cross-team synchronization, backlog refinement at scale, and unified metrics. As the agile coach, I led coaching sessions for the engineering, product, and program departments, facilitated the framework rollout, and trained scrum masters and product owners to ensure long-term sustainability.
CORE significantly improved velocity, predictability, stakeholder alignment, and collaboration across teams and became the default Agile operating model in the company.
Agile Operating Model Design (AI-powered)
- 100% — Client & Project Operations Migrated to ClickUp
- 65% — Reduction in Monthly Meetings for Project Status Updates
A boutique LATAM strategy consultancy (around 35 professionals) operated with fragmented tooling (Excel, WhatsApp, PPT), undefined roles, no delivery predictability, and zero cross-team visibility, making scalable growth impossible.
Redesigned the delivery operating model from scratch: defined roles, implemented ClickUp as the central PM platform, standardized ceremonies, and project lifecycle templates. Delivered training workshops for partners, project managers, analysts, and agile leads. Used AI to accelerate framework design and documentation.
Consolidated a fragmented Excel/WhatsApp-driven operation into a scalable, transparent system with unified visibility, defined accountability, and predictable delivery across all active projects.
Agile Delivery Management (AI-powered)
- 3+ — Cross-functional Squads Led Simultaneously
- 100% — Daily Status Reporting Automated via Rovo AI Agents
A data-driven product company needed to scale delivery across multiple concurrent cross-functional squads, coordinating product, engineering, QA, and design, with limited visibility, no unified reporting, and reactive blocker management.
Led end-to-end delivery across multiple squads implementing Scrum/Kanban frameworks. Configured Rovo agents in Atlassian Agent Studio for MS Teams and Jira integration, automating daily status reporting and proactive blocker surfacing. Established executive dashboards for real-time portfolio visibility. Coached and mentored Agile delivery leads.
Delivered predictable, high-impact outcomes across concurrent initiatives while significantly reducing manual reporting overhead through AI-powered automation. Built a high-performing, collaborative delivery organization.
